From the Official Journal to a working compliance module: how three months of engineering met a year of regulation. Scroll to see the timeline.

The spine

Two parallel tracks. Code on the left — the AICMS module we built inside Coach2Lead. Regulation on the right — the EU AI Act we built against. Time runs top to bottom.

What we'd do differently

The R&D codebase in the sibling repository served us well as a regulation-text knowledge base, but the handover into Coach2Lead between Feb 7 and Feb 28 left attribution fuzzy. Next time we'd start the integration commit in a feature branch from day one, so every regulation insight has a single home. The 23 gap-analysis rounds were rigorous but heavy — a tighter weekly cadence with shorter docs would have kept the team less tired and the audit trail just as honest.

What's next

August 2, 2026 brings the GPAI obligations into force. August 2, 2027 brings the high-risk Annex III obligations. The module is built; the deadlines are coming. Next phases of work focus on the deployer-facing flows and the FRIA generator.
